Read this if it sounds like you
What it feels like right now
- Every training dollar has to be justified, and last year’s program produced a satisfaction score instead of a result.
- Retention and engagement are your numbers now, and nobody can tell you which behavior moves them.
- You have seen the same speakers, with the same slides, for a decade.
- The high-potential list is a list. It is not a pipeline.
What you actually want
- Leaders who develop into executive talent instead of stalling at director.
- A number you can take to the C-suite that survives the question “how do you know?”
- A pipeline that lowers turnover because people can see where they are going.
- Something that scales past one cohort without you re-teaching it.
What is holding you back
- “We need practical tools, not theory.” This page is the tool. Score yourself on it before you decide anything.
- “How do we measure the impact?” Every competency carries a goal of five, a composite, and a derived Month to Date. The measurement is the product.
- “Our executives are skeptical of coaching.” So am I, when it arrives without a scorecard. Nothing here changes until a behavior does.
- “Can you customize for our industry?” The scoring spine is fixed; the competency content layer swaps. That is why it is built this way.
Chapter One · Learn the system
Seven steps. Then you run it twice.
This is the exact screen you are about to use. Nothing here is theory — every step below maps to a control on the instrument in the next chapter.
Coach Nic walks all seven steps, then turns the instrument on your team. The written steps below follow the same order.
STEP ONEScore every competency against a goal of five
Five competencies, lettered A through E. Under each one sit the sub-criteria you personally control — not what the market did, not what your team did. What you did.
Score every line you actually performed. Leave a line blank if it did not apply this period. A blank leaves the average alone; a zero says it applied and you delivered nothing on it, and a zero counts.
STEP TWOApply the Overall Impact Penalty
The sub-criteria measure the parts. The penalty measures what the parts did to the business. It is a negative number, it sits on every competency, and it is subtracted after the average is taken.
A leader can score respectably line by line and still have made the operation worse that period. This is where that shows up. It is the piece most people want to skip, which is exactly why it stays.
STEP THREERead the composite — F
F is never scored by hand. It is the mean of A through E, and your performance band reads off F alone.
That is deliberate. The composite will not let you hide behind your strongest competency. One neglected area pulls the whole verdict down, because in a real operation it does.
STEP FOURMove to Month to Date — and notice you cannot type in it
Month to Date is derived, never entered. Every field locks. It averages each line across the weeks you have scored, then runs the competency formula on those averages.
One function, two moments. Mid-month it answers where am I so far. At month end the same average answers what were my final results. The banner tells you which, and how many of the five weeks are in.
STEP FIVEWork the root causes before you write a single solution
The score tells you where the gap is. It never tells you why. The domains: what you are doing, the attitude driving it, the operating systems that failed, and what your customers and team are literally saying. If you own the business, one more sits with them — the products and services themselves, and for a nonprofit, the mission they deliver.
Attitudes drive behaviors and behaviors drive results. Pair each unprofitable behavior to the belief underneath it, one to one. A solution written before the root cause is a guess with a deadline attached.
STEP SIXEnd in a Behavioral Action Plan — every time
Solution, Behavioral Action Plan, Success Tracking. The behavior you will change, when you will change it, and how you will verify it moved. Numbers, dates, owner.
A band is a diagnosis, not a treatment. Nothing on this scorecard changes until a behavior does.
STEP SEVENNow turn the same system on your team
The Employee Gap Finder is this identical engine pointed at a team member: five competencies, the same Overall Impact Penalty, the same derived Month to Date, the same four root-cause domains, the same Behavioral Action Plan.
This is the order that matters. You score yourself first, then you score them — because half of what shows up in their column is a system you own. Walk into a one-to-one with a number and a root cause instead of a feeling, and the conversation changes.
Chapter One · Do it for real
The Leadership Gap Finder. Score yourself.
Pick a week and change the numbers — everything recalculates live, exactly as it does inside an engagement. Month to Date is locked because it is derived, not entered.

Score every competency against the goal of 5
Each competency scores the sub-criteria you actually control, then applies its Overall Impact Penalty. Leave a line blank if it does not apply this period — blanks are excluded from the average, zeros are not.

Composite is the mean of competencies A through EStep Two · Root Causes
Problem Solver
The score tells you where the gap is. It never tells you why. Work the root causes before you write a single solution — attitudes drive behaviors, behaviors drive results.
Problem · Gaps
Problem Clues · Performance Metrics
Unprofitable Behaviors Observation
What are you actually DOING that is producing this gap? Behavioral and specific — not interpretive.
Unprofitable Attitude Observation
What belief is DRIVING each behavior above? Pair them one to one with the behaviors.
Product/Service Breakdowns
Which products or services are breaking down? Quality, delivery, pricing, fulfilment — the thing itself, not the people around it.
Operating Systems Breakdowns
Which operating systems are broken? Business rhythm, documentation, corrective action, verification.
Customers’ and Team Members’ Voice
What are they literally SAYING? Complaints, praise, hesitations, exit interviews — in their words.
Step Three · Performance Planning
Solution, Behavioral Action Plan, Success Tracking
Solution
What closes the gap at the root, not the symptom.
Behavioral Action Plan
The behavior you will change, and when.
Success Tracking
How you will verify it moved. Numbers, dates, owner.
You just found the gap. Closing it is the work.
This is the same scorecard used inside live coaching engagements — and the conversation that follows it is where the gap actually closes.
Sample build. Structure and scoring engine reproduced from Coach Nic’s Entrepreneur Scorecard workbook. Figures shown are a synthetic illustrative persona — no client data, and no figure traceable to any real engagement. The content layer for Government, Corporate and Nonprofit leader versions is separated and awaiting Coach Nic’s wording.
Chapter One · Gap manage your people
The Employee Gap Finder. Score a team member.
Same engine, pointed at one of your people. Five competencies from Coach Nic’s Employee Performance Gap Management Scorecard, the same Overall Impact Penalty, the same derived Month to Date, and the same root-cause work — so you walk into the one-to-one with a number and a cause instead of a feeling. Nothing you type here is saved, sent or stored.

Which of YOUR operating systems set them up to fail? Onboarding, documentation, business rhythm, corrective action, verification.
