Chapter One · Learn the system

Seven steps. Then you run it twice.

This is the exact screen you are about to use. Nothing here is theory — every step below maps to a control on the instrument in the next chapter.

Coach Nic walks all seven steps, then turns the instrument on your team. The written steps below follow the same order.

STEP ONEScore every competency against a goal of five

Five competencies, lettered A through E. Under each one sit the sub-criteria you personally control — not what the market did, not what your team did. What you did.

Score every line you actually performed. Leave a line blank if it did not apply this period. A blank leaves the average alone; a zero says it applied and you delivered nothing on it, and a zero counts.

STEP TWOApply the Overall Impact Penalty

The sub-criteria measure the parts. The penalty measures what the parts did to the business. It is a negative number, it sits on every competency, and it is subtracted after the average is taken.

A leader can score respectably line by line and still have made the operation worse that period. This is where that shows up. It is the piece most people want to skip, which is exactly why it stays.

STEP THREERead the composite — F

F is never scored by hand. It is the mean of A through E, and your performance band reads off F alone.

That is deliberate. The composite will not let you hide behind your strongest competency. One neglected area pulls the whole verdict down, because in a real operation it does.

STEP FOURMove to Month to Date — and notice you cannot type in it

Month to Date is derived, never entered. Every field locks. It averages each line across the weeks you have scored, then runs the competency formula on those averages.

One function, two moments. Mid-month it answers where am I so far. At month end the same average answers what were my final results. The banner tells you which, and how many of the five weeks are in.

STEP FIVEWork the root causes before you write a single solution

The score tells you where the gap is. It never tells you why. The domains: what you are doing, the attitude driving it, the operating systems that failed, and what your customers and team are literally saying. If you own the business, one more sits with them — the products and services themselves, and for a nonprofit, the mission they deliver.

Attitudes drive behaviors and behaviors drive results. Pair each unprofitable behavior to the belief underneath it, one to one. A solution written before the root cause is a guess with a deadline attached.

STEP SIXEnd in a Behavioral Action Plan — every time

Solution, Behavioral Action Plan, Success Tracking. The behavior you will change, when you will change it, and how you will verify it moved. Numbers, dates, owner.

A band is a diagnosis, not a treatment. Nothing on this scorecard changes until a behavior does.

STEP SEVENNow turn the same system on your team
